Managed Private AI · commercial guide

What does a private AI deployment cost?

Private AI cost is the cost of a supported operating capability, not only a workstation or server. A defensible budget separates qualification, implementation, equipment or reserved capacity, managed operations, and later change. The workload, data boundary, integrations, service level, concurrency, model size, recovery needs, and site conditions determine the result.

Reviewed 12 October 2026 · Public universal pricing is intentionally withheld until the workload is qualified.

Five cost components

Separate the decision, build, asset, service, and change.

This keeps the commercial boundary inspectable and prevents a low hardware price from hiding the operating burden.

01 · Qualification

Decision Record

Workflow, evidence, controls, options, evaluation set, benchmark plan, risks, and no-go conditions.

02 · Build

Deployment

Configuration, integrations, retrieval, tools, identity, testing, training, cutover, and acceptance.

03 · Capacity

Equipment or hosting

Client purchase, term equipment, or reserved dedicated capacity sized from measured demand.

04 · Service

Managed operations

Monitoring, support, updates, incidents, backups, recovery, evidence review, and capacity management.

05 · Change

Authorized expansion

New users, workflows, sources, tools, integrations, migrations, adaptations, or capacity.

Cost driver

Consequence sets rigor

Higher-impact work requires stronger evidence, controls, recovery, review, and service boundaries.

Practical boundaries

Why a universal starting price can mislead.

Two deployments using similar hardware can have very different delivery and operating costs.

01Workload and qualityDocument complexity, model behaviour, evaluation depth, latency, and acceptable failure rates.
02Data and integrationsSource cleanup, permissions, connectors, retrieval, writeback, migration, and retention.
03Capacity and resilienceUsers, concurrency, context, multimodal work, uptime, backup, recovery, power, cooling, and network.
04Operating responsibilitySupport hours, response, monitoring, patching, incidents, reporting, warranty, and replacement reserve.
Price the right thing

Qualify one workload before buying capacity.

The first commercial decision is the cost of reducing uncertainty. Equipment follows only when representative evidence supports it.
